The operating layer
Every engagement is scoped to what you actually need.
Engagements begin with a paid strategy session. From there, you can take a recommended tier or build your own bench from individual roles.
How it works
The mechanics of an engagement.
Strategy session first
Every engagement begins with a paid 90-minute strategy session. We map your operating layer, identify the gaps, and scope the right bench configuration for how you actually work. You leave with a clear picture of what needs to be staffed and a retainer proposal if you want to proceed.
Helm manages the bench
You do not hire, manage, or replace operators. Helm vets, places, coordinates, and oversees the team. If something is not working, Helm addresses it. Your job is to lead — not to run the infrastructure behind you.
Two ways to engage
You can take a pre-composed tier or build your own bench from individual roles. Most clients who go through the strategy session end up in a tier because the session surfaces needs they had not fully mapped.
Recommended configurations
Pre-composed bench configurations.
Composition is confirmed at the strategy session.
Tier 01
Single Operator
One person. One function. Part-time allocation. A single vetted operator handling a defined set of tasks. Typically an operations coordinator or executive assistant. The right entry point if you have one clear gap and are not yet ready for a broader operating layer.
- Roles
- Operations coordinator or executive assistant
- Hours
- 10 – 15 hrs/week
Tier 02
Bench Foundation
Two roles. Core operational coverage. An operations coordinator paired with either an executive assistant or a systems builder, depending on your primary gap. Covers both the day-to-day execution layer and one specialist function.
- Roles
- Operations coordinator + executive assistant or systems builder
- Hours
- 20 – 25 hrs/week combined
Tier 03
Operating Layer
Three roles. A functioning back bench. A senior operator or chief of staff coordinating an operations person and one specialist. The first configuration that constitutes a genuine operating layer. The CoS holds context across all workstreams and translates your direction into coordinated execution.
- Roles
- Senior operator or chief of staff + operations coordinator + specialist
- Hours
- 30 – 40 hrs/week combined
Tier 04
Full Back Bench
Four or more roles. Complete operating infrastructure. A chief of staff leading a coordinated team across operations, systems, content, AI tooling, and administrative functions. Each engagement is individually scoped — this is not a fixed package.
- Roles
- Chief of staff + operations coordinator + systems builder + content operations manager + specialist
- Hours
- 50 – 70 hrs/week combined
